Dropshipping Agent: When to Leave AliExpress and How to Choose

A dropshipping agent is a China-based team that buys your products from the factory, checks them, packs them in your branding and ships each order to your customer. It replaces AliExpress sellers in the middle, so you pay closer to factory price and get control over quality, packaging and shipping lines. Agents make sense once a product sells every day. Below about 100 orders a month you have little leverage and the saving is small. Between roughly 100 and 1,000 orders a month, a good agent usually lowers your cost per order and cuts complaints.

Choosing the wrong agent costs more than staying on AliExpress, so this guide focuses on how to compare them and what to test. Our dropshipping services page shows how we work as an agent from Shenzhen.

Fulfillmen works as a dropshipping agent, so we sell what this guide describes. Order volume bands and test order budgets follow industry guidance published by eCommerce Fastlane in 2026. US de minimis status was checked against Sandler, Travis & Rosenberg and Troutman Pepper Locke on 24 October 2026. Prices in the example are assumptions.

Who this is for: store owners already selling at least one product every day. If you are still testing products, stay on AliExpress until one product proves itself, then come back to this guide.

Signs you are ready to leave AliExpress

  • One or more products sell every day, and have done for at least a few weeks.
  • Customers complain about slow delivery, missing tracking or parcels that look cheap.
  • Your supplier changes stock, packaging or price without warning.
  • Your margin is squeezed by AliExpress markups and import charges on each parcel.
  • You want your own packaging, inserts or labels so repeat buyers remember you.

If you are still testing products, stay on AliExpress for now. Our guide to finding dropshipping suppliers covers each stage, from AliExpress testing to factory sourcing.

AliExpress, a dropshipping agent or a 3PL?

How dropshipping agents charge

  • A product price that includes the agent’s margin, quoted per unit.
  • A handling fee per order for picking, packing and branding.
  • Shipping per order by weight and destination, ideally including duty for US orders.
  • One-off costs for custom packaging or private label runs, sometimes with a minimum.

Treat a monthly fee on top of per-order costs as a red flag, and ask for every quote as a total landed cost per order. Since the US ended de minimis for China in May 2025 and for all countries in August 2025, every parcel needs duty paid, and that suspension is still in force. An agent who cannot tell you who pays the duty on each order is not ready for US customers.

Worked example: cost per order, AliExpress vs an agent

A store sells 30 orders a day of one product to US customers. All figures below are assumed for illustration.

Illustrative landed cost per order to a US customer. Prices are assumed

LineAliExpressDropshipping agent
Product$9.40$6.10
Handling and branded packing$0.00$0.80
Shipping$4.20$5.40 with duty paid
Import charges$2.30 at checkoutIncluded above
Total per order$15.90$12.30

Check: 9.40 + 4.20 + 2.30 = 15.90, and 6.10 + 0.80 + 5.40 = 12.30, a saving of $3.60 per order. At 30 orders a day for 30 days, that is 900 orders and $3,240 a month, before counting fewer refunds and repeat buyers from branded parcels.

The saving only holds if quality holds. A cheaper unit with a 20% defect rate wipes out the margin in refunds, which is why the test below matters more than the quote.

Questions to ask any dropshipping agent

  1. Who is the importer of record for US orders, and how is duty paid on each parcel?
  2. What is your processing time, separate from transit time, and what is the ceiling at peak season?
  3. What do you check on each unit before packing, and will you put it in writing?
  4. Which shipping lines do you use, and do they give scans the customer can follow?
  5. Who pays when an order is wrong or damaged, and how fast is it replaced?
  6. Do you hold my stock separately so my product is not sold to other stores?
  7. Do you connect to my store so orders and tracking sync automatically?

Run a test order before you switch

Budget around $200 to $500 to test 10 to 20 units per product. Ship them to yourself and to a friend in another region, through the same line your customers will use. Time processing and transit separately, photograph the parcels on arrival and check every unit. A defect rate around 5% is workable; around 20% means the agent or the factory is not ready. Our guide to China dropshipping reliability covers what usually goes wrong.

Adding your branding

Branding is where an agent adds value AliExpress cannot. Start with a printed insert card and a branded mailer, which need small runs and no product changes. Move to custom product packaging or your own label once the product has proven itself. Our guides to custom packaging for ecommerce and private label dropshipping cover costs and minimums.

Mistakes when switching to an agent

  • Moving every product at once instead of your best seller first.
  • Comparing product price only, not total cost per order with duty.
  • Skipping the test order because the agent sent nice photos.
  • Switching before Chinese New Year or Black Friday, when processing slows.
  • Leaving no written terms on defects, refunds and replacement times.

Do this next

Pick your best-selling product and send us the link, your average daily orders and your main customer countries. We will quote a landed cost per order, show you sample photos and set up a paid test order, so you can switch one product before you move the rest.

Frequently asked questions

What does a dropshipping agent do?

An agent buys your products from Chinese factories, checks them, packs them in your branding and ships each order to your customer, usually with store integration for orders and tracking.

When should I switch from AliExpress to an agent?

Once a product sells every day and you want better margins, faster shipping or your own packaging. Many stores switch at roughly 100 orders a month on one product.

How much does a dropshipping agent cost?

Most build their margin into the product price and charge per order for handling and shipping. Compare total cost per order with duty included, and question any monthly fee on top.

Is a dropshipping agent the same as a sourcing agent?

No. A sourcing agent finds factories and manages bulk orders. A dropshipping agent also stores small batches and ships single orders to customers. See our guide to China sourcing agents for the bulk side.

Do I need to buy stock to use an agent?

Usually not. Agents buy small batches against your orders. Custom packaging or private label runs may need a minimum order, which the agent should state up front.
